As a designer and product manager, I’ve found the best way to go about preventing a potential disaster in such cases is clear cut communication. Clients tend to make drastic changes with very tight deadlines expecting things to magically happen. From the origin of this conversation, communicate with the client the strain these changes will cause on agreed timeline and if possible give a precise estimate of how far away the changes will set you off from the timeline. If client is okay with the delays, then go ahead. But don’t go ahead until a fair agreement is reached.

A helpful strategy I've found is establishing a gated design review framework. This involves thorough reviews at 30%, 60%, and 100% completion, ensuring input from all disciplines. Coupled with value improvement practices, such as risk identification and review sessions, and incorporating lessons learned, this approach minimizes last-minute design changes.

It happen in many project specially before issuing IFC drawing, to mitigate and reduce the impact we have to prioritise site deliverables to prevent any delay during exection phase. Open a clear channel with client and other stakeholders. Reduce review and approval cycle by sit in one table adress the comments and clear it immediately.
