Innovation isn’t just about solving problems—it’s about reimagining what’s possible. Throughout my career, from Disney Imagineering to leading high-growth companies, I’ve seen firsthand that breakthrough ideas don’t come from playing it safe. They come from creating space for unconstrained thinking, fostering a deep understanding of customers, and ensuring that innovation aligns with business objectives.

For senior leaders looking to push boundaries and scale innovation, the challenge is not just generating ideas—it’s creating an environment where bold thinking thrives. Here’s how to unlock innovation and drive meaningful impact in your organization.

1. Create a Mindset of Unconstrained Thinking

One of the biggest barriers to innovation is self-imposed constraints. Too often, teams limit their thinking by focusing on budgets, resources, or internal politics before even defining the full potential of an idea.

At Disney Imagineering, I learned that you have to start with the question, What could be possible if there were no constraints? Only after exploring the full spectrum of possibilities should you layer in the realities of execution. When you begin by thinking big, you create the conditions for real breakthroughs.

For leaders, this means fostering a culture where teams are encouraged to think expansively before narrowing down ideas. Create brainstorming environments where constraints are temporarily removed, and then work backward to identify ways to make bold ideas viable.

2. Customer Insight Drives Innovation

Innovation isn’t just about new technology—it’s about improving customers’ lives. The best companies deeply understand the problems they’re solving and put themselves in their customers’ shoes.

At Disney, every innovation is designed with the guest experience in mind. The same principle applies to any business: if you can solve real customer pain points, you create enduring value.

Executives should ask:

  • How well do we understand our customers’ greatest challenges?

  • Are we removing friction from their experiences?

  • What would create a transformative experience for them?

Companies that sit closer to their customers—through direct conversations, real-world observations, and deep analytics—are the ones that innovate successfully.

3. The Power of Many Ideas

“To have a good idea, you need to have many ideas.” That’s one of the biggest lessons I took from Disney. Companies often struggle with innovation because they rely on too few ideas, hoping to get it right on the first try. In reality, the best breakthroughs emerge from a volume of experimentation and iteration.

At any given time, 95% of the ideas I’ve worked on never make it to market. But that’s not failure—it’s necessary experimentation that leads to the big wins. Leaders must embrace this mindset by encouraging teams to generate, test, and refine a broad range of ideas without fear of failure.

4. Measuring Innovation: Balancing Creativity and Business Value

Innovation isn’t just about blue-sky thinking—it has to drive business outcomes. While traditional metrics like revenue and ROI are essential, measuring the impact of innovation requires additional layers:

  • Customer Adoption – Are customers using and loving the new innovation?

  • Friction Reduction – Does the innovation remove pain points for customers or internal teams?

  • Market Differentiation – Does it give the company a competitive edge?

By aligning innovation with both business and customer value, leaders can ensure that their bold ideas translate into tangible success.

5. Make Innovation an Everyday Practice

Companies don’t innovate just because they set up an “innovation department.” Real innovation happens when it’s embedded in the DNA of an organization. This means:

  • Encouraging cross-functional collaboration where diverse teams bring different perspectives.

  • Creating structured processes for testing, validating, and scaling new ideas.

  • Building a safe space for risk-taking, where failure is seen as part of the learning process.

Innovation isn’t an occasional event—it’s a mindset that needs to be cultivated daily.

Final Thoughts: Think Big, Start Small, Scale Fast

If you want to drive breakthrough innovation, start with unconstrained thinking. Define the biggest possible vision, deeply understand your customer’s needs, and align your innovation efforts with business impact.

For senior leaders, the challenge isn’t just generating ideas—it’s fostering an environment where bold thinking, experimentation, and execution happen in harmony. Think big, start small, and scale fast.

Cydni Rogers Tetro this was such a good episode! Thanks for spending the time with JL and I. My favorite takeaway was the importance of making experimentation and innovation just something that you do, not a special event.
