Key Phases of ERP Implementation

As a ERP vendor or ERP customer, you want your ERP
implementation project to be a success. And you need to
create a project plan. Where do you start? How do you
ensure the plan includes all the necessary tasks?
The answers to these and many other questions arising with
each new ERP implementation are with the ERP
Implementation methodology.
Successful projects follow a structured, phased approach.
ERP Implementation methodology is based on the practical
experiences and you will find project plans, as well as tools
and documents to help you be successful.
ERP Implementation methodology is divided into multiple
phases. Below, we will study the five key phases. These
phases cover the period starting with the handover from the
sales team to right before the handover to the support
organization.

Phase I - Initiation:

This is the first phase in the implementation, the focus of
which is planning and preparation for the implementation
project.
For the implementation consultant, the key activities are to:
The project managers and key implementation team members
should have been appointed prior to beginning of this phase.
ü Coordinate with the sales team to learn about the proposed
solution, unique customer requirements and any risks or
constraints
ü Create a project plan for the implementation
ü Conduct an initial kick-off meeting with the customer team.
This meeting gives you the opportunity to create a
relationship with the customer team and to set
expectations.
ü Deliver and install the ERP software at the customer site.

Key activities:
Phase II - Planning and Analysis:

This is the second phase in the project and focuses on a
detailed analysis of the customer’s business processes and
requirements.
In this phase you conduct workshops with the customer
representatives from each business area or department. In
these workshops, you should analyze the detailed steps in
each of the business processes.
The consultant should perform a "fit/gap analysis" to map the
processes to the ERP solution. The documented solution
must be reviewed and accepted by the customer. This
document then becomes the focal document for the next
phase of the project.

ü Conduct business process requirements
gathering workshops
ü Map process to solution and identify any gaps
ü Complete a "fit/gap analysis" document
Key activities:
Phase III - Design and Development:

This is the heart of the project, and in this phase the
consultant implements all the business process and technical
requirements defined during the “fit/gap analysis", in the
earlier phase.
The legacy master data is migrated.
The newly-built system and master data is validated and
tested by the customer using a test copy of the customer
database.
All issues arising during testing should be logged and
resolved before moving onto the next phase.

ü Set up and configuration of company database
ü Import of master data
ü Customer validation
ü System and integration testing
Key activities:
Phase IV - Testing and Implementation:

This is the critical phase prior to go-live. During this phase,
the ERP system and the client organization are transitioned
into production mode.
This includes training end users to use the new system.
This phase includes the cutover period, which happens just
before go-live, so that the new ERP system can fully run the
production workload.
The actual switch to go-live happens at the end of this phase
when the legacy system closes down and production
switches to the new ERP system.

ü Deliver end user training
ü Decision for go-live agreed with customer
ü Resolution of all critical open issues
ü Cutover
Key activities:
Phase V - Monitor and Control:

This is the final phase in the project.
The implementation team should monitor and resolve any
critical problems, then hand over the system to the
customer’s team and to the support teams.
This is closure of the ERP Implementation project.
